Chanel.com with a fine jewelry campaign: the storefront where EMEA's local payment methods had to fit.

In short
With Chanel EMEA, we delivered Autonomy & Agility, a program that opened the way to add local payment methods such as Klarna to Chanel.com without depending on the worldwide roadmap. Over 6 sprints and 18 weeks, we diagnosed EMEA's autonomy, analyzed Hybris and Adyen, and designed a secure proxy on a shared Adyen merchant account. The result: a clear path to launch a payment method in days.

01 The context

## Local payments stuck in a global queue

The European deployment was complete, and each country now asked for local adaptation: one payment method per market, such as Klarna. The platform ran on a technical framework under global control, Hybris (SAP Commerce) with Adyen for payments, and the global teams faced 3.5× more demand than they could deliver.

The central roadmap was built for the lowest common denominator. A method that mattered to one country rarely made it to the top of the list, so each Klarna or country-specific method waited years. Chanel EMEA needed a way to move on its own, without touching sensitive configuration and with risk kept under control.

02 Design and build

## A proxy ahead of any replatform

Autonomy & Agility ran in 6 three-week sprints over 18 weeks, with 12 people, 800 hours and a flash report every week. We started with the diagnosis: we mapped the technical framework under global control and showed why country-by-country payment methods fell off the central roadmap. Then we analyzed Hybris and Adyen, ran a market study, prepared the technical case for connecting Klarna or any enabled method, and wrote an agile guide for connecting new payment methods.

At the center sits a proxy that mirrors a Klarna-style flow on a shared Adyen merchant account, so a new method follows the pattern Chanel.com already uses. The shopper clicks pay, the merchant shows the payment form and the shopper submits the details. The merchant server starts the authorization, the proxy sends a new authorization request to Adyen, the response returns to the merchant server and the result page appears. The shopper never sees the proxy. Risk profiles, reconciliation and support are covered, with no access to Chanel's sensitive data.

### EMEA autonomy diagnosis

Mapping of the technical framework under global control, operational gaps (15% of potential versus 80% complexity) and why country-by-country payment methods fell off the central roadmap.

### Klarna and beyond, with Adyen

Market study, ideation and technical case: how to connect a new method (Klarna or any enabled one) by mirroring Chanel.com's pattern on a shared Adyen merchant account, with risk profiles, reconciliation and support, without touching sensitive configuration.

### Transparent proxy and agile method

A proxy architecture invisible to the shopper: connects payments (and shipping) ahead of major platform shifts (headless / SAP Commerce Cloud). Work in 3-week sprints with weekly flash reports.

04 Outcomes

## A path measured in days

Chanel EMEA now has a way to add a local payment method in days rather than years, outside the queue of the worldwide roadmap. It keeps Adyen's security and follows a pattern ready to replicate country by country. The same logic supports post-purchase autonomy for shipping and carriers, ahead of major platform shifts such as headless or SAP Commerce Cloud.

- A repeatable way to add a local method in days
- Adyen's security, with no access to Chanel's sensitive data
- A pattern ready to replicate country by country
- The same logic reusable for shipping and carriers
