With Chanel EMEA we opened the path to integrate local payment methods (such as Klarna) on Chanel.com without depending on the worldwide roadmap: an autonomy diagnosis, Hybris and Adyen analysis, and a secure proxy architecture on a shared Adyen merchant account.
The challenge
Europe was fully deployed; countries needed local adaptation (one payment method per market). Global teams faced 3.5× more demand than they could deliver. Each Klarna or country method waited years in a roadmap built for the lowest common denominator.
What we built
Autonomy & Agility program: analysis of the technical framework (Hybris + Adyen), an agile guide to connect payment methods, and a proxy design that mirrors a Klarna-style flow on a shared Adyen merchant account. Controlled risk, reconciliation and no access to Chanel's sensitive data.
